If a task takes less than two minutes, do it immediately &#x2014; don&apos;t file it, don&apos;t schedule it, just knock it out. It felt like the closest thing productivity advice has to a free lunch. No overhead, no system, no guilt.</h2><p><strong>Then I started tracking where my days actually went, and the numbers were ugly. On a typical Tuesday I was doing roughly forty of these two-minute tasks. That&apos;s eighty minutes, which is fine. What wasn&apos;t fine was the other three hours I couldn&apos;t account for.</strong></p><h2 id="the-part-nobody-mentions">The part nobody mentions</h2><p><em>The two-minute rule prices a task at two minutes. But that&apos;s only the execution cost. If you were writing, debugging, or thinking hard about something, the return trip isn&apos;t free. A two-minute task can easily cost twelve. Do that forty times and you haven&apos;t had a productive day &#x2014; you&apos;ve had a very responsive one.</u></p><p><s>Responsiveness feels like productivity because it produces the same sensation: things getting finished, boxes getting ticked, a small hit of relief each time. But at the end of the week, nobody remembers the forty small things. They remember whether the one big thing moved.</s></p><h2 id="what-i-do-now"><code>What I do now</code></h2><p>I didn&apos;t throw the rule out. I put a fence around it.</p><p><strong>Small tasks get a container, not a slot.</strong> Everything under two minutes goes on a list, and the list gets processed twice a day &#x2014; once mid-morning, once before I log off. Twenty tasks in one twenty-minute run costs one context switch instead of twenty.</p><p><strong>&quot;Urgent&quot; gets defined in advance.</strong> Two or three categories genuinely can&apos;t wait: a teammate blocked on me, a customer-facing outage, anything with a same-day deadline. Everything else can survive four hours in a list. Writing the categories down beforehand matters, because in the moment <em>everything</em> feels urgent.</p><p><strong>The first ninety minutes are sealed.</strong> No list processing, no inbox, no Slack. This is not a heroic discipline thing &#x2014; I just don&apos;t open the apps. The rule works because it doesn&apos;t rely on judgement.</p><p>The result isn&apos;t that I do fewer small tasks. It&apos;s that I do the same number of them in a fraction of the surrounding time, and the leftover hours are big enough to hold real work.</p><h2 id="the-uncomfortable-bit">The uncomfortable bit</h2><p>Batching small tasks makes you slower to respond, and people notice. A message that used to get an answer in four minutes now gets one in three hours.</p><p>I decided that was an acceptable trade, but it&apos;s worth being honest that it <em>is</em> a trade. Some of what felt like productivity was actually being available, and being available has real value to the people around you. The fix isn&apos;t to pretend otherwise &#x2014; it&apos;s to be explicit. I tell people when I check messages and how to reach me if something genuinely can&apos;t wait. Nearly nobody has ever needed to use the escape hatch, which tells you something about how much of the urgency was real.</p><h2 id="the-takeaway">The takeaway</h2><ul><li>The two-minute rule isn&apos;t wrong about small tasks. It&apos;s wrong about what they cost.
